Profit Leaks: Why More Enquiries May Not Be the Fix

Profit leaks in a consultancy have a favourite disguise: they dress up as a marketing problem. The month was busy, the team was stretched, the invoices went out — and the bottom line is still thin, so the instinct says get more enquiries and outrun it. But if money is escaping somewhere between enquiry and renewal, more volume pours more water through the same holes, faster. If you have ever finished a strong month wondering where the profit went, the useful move is not a bigger funnel. It is a diagnosis — and there is a disciplined way to run one before spending another dirham on marketing.

The moment it happens

You don’t need more enquiries if the real leak is somewhere else.

Month-end. Revenue looks respectable. Then you subtract the ad spend, the commissions, the discount you gave to close that difficult client, the hours two staff spent redoing a file the bank bounced — and the number that remains is embarrassing for how hard everyone worked.

So you think: we need more volume. And maybe you do. But notice the assumption smuggled in — that the problem lives at the top of the funnel, the one place you have not yet checked.

Why this keeps happening

We hold this as a working model, since only your accounts can confirm it: in setup consultancies, margin leakage most likely comes from three places — advertising cost that does not convert, sales commissions on deals priced too thin, and rework: files done twice because of a missed document, a misread requirement, or a rushed submission. Many owners tell us the third one is the leak they feel but never measure.

The structural reason this stays hidden is that each leak lives in a different ledger. Ad waste hides in the marketing bill, commission drag inside deal economics, rework inside payroll. No single report shows them side by side — so the only number that surfaces is total profit, and by then the cause is untraceable.

The honest limit: from outside your firm, nobody can name your leak. That is precisely why the prescription here is a method, not an answer.

The prescription

There is a discipline running through Drew Eric Whitman’s Cashvertising Online work that matters more than any single technique: diagnose before prescribing. He refuses to write a line of copy before establishing who the prospect is and what actually blocks them — observation first, inference second, remedy last. Most owners run their business backwards from that: remedy first (“more enquiries”), diagnosis never.

Apply his order to your own funnel with a five-stage count.

A worked example. Take last quarter and write five numbers: enquiries received → qualified conversations → quotes sent → paid clients → delivered without rework. Then add renewals as a sixth. Now find the largest percentage drop.

  • If 100 enquiries became 20 conversations, your marketing attracts the wrong reader — a message problem, not a volume problem.
  • If 20 quotes became 5 clients, the leak is positioning or pricing.
  • If most clients needed rework, the leak is operational — and more enquiries would multiply it.

One quarter of data, one afternoon of counting, and “we need more leads” becomes a testable claim instead of a reflex.

What to do this week

  1. Pull last quarter’s numbers into the five stages above. Estimates are fine; write them down.
  2. Circle the biggest drop. That stage — not the top of the funnel — is this month’s project.
  3. Price the rework: count files touched twice and multiply by rough hours. Give the leak a dirham value.
  4. Recalculate your true cost per client including commissions and rework, not just ad spend.
  5. Only after steps 1–4: decide whether more enquiries would actually raise profit. Now it is arithmetic.
